What Makes a Good Code Review Comment

Most code review comments are either too vague to act on or too aggressive to learn from. Here is what a genuinely helpful review comment looks like – and the anti-patterns that undermine the entire process.

Code review is one of the highest-leverage practices in software engineering. When it works, it catches bugs before they ship, spreads knowledge across the team, and raises the quality bar for everyone. When it does not work, it slows delivery, creates friction, and teaches developers nothing except to dread the review process.

The difference between effective and ineffective code review almost always comes down to the quality of the comments. Not the quantity. Not the thoroughness of the reviewer. The quality of the individual observations they leave. A single well-structured comment teaches the author something, prevents a bug, and takes thirty seconds to understand. A poorly-structured comment wastes both the reviewer's time writing it and the author's time deciphering it.


The anatomy of a helpful review comment

A good code review comment has five components. Not every comment needs all five, but the best comments consistently include most of them.

1. Specific location. The comment points to a precise place in the code. Not “the error handling in this module needs work” but “line 47 of UserService.ts, the catch block swallows the exception without logging it.” Specificity eliminates ambiguity. The author does not have to guess what the reviewer is referring to. They can go directly to the line in question and evaluate the feedback.

Vague location is one of the most common problems in code review. Comments like “the validation logic seems off” might be accurate, but they require the author to search through the code to figure out which validation logic the reviewer means. Every second spent locating the issue is a second wasted.

2. Clear description of the problem. The comment explains what is wrong, not just that something is wrong. Compare two versions of the same feedback:

Bad: “This doesn't look right.”

Good: “This query fetches all rows from the users table without a LIMIT clause. In production with 500,000 users, this will load the entire table into memory.”

The first comment communicates nothing except the reviewer's discomfort. The second identifies the specific issue, explains the mechanism, and predicts the consequence. The author can evaluate whether the reviewer is correct, understand why the issue matters, and decide how to address it.

3. Severity indication. Not all review comments are equally important. Some identify bugs that will cause production failures. Others suggest improvements that would make the code cleaner but are not strictly necessary. Without a severity indication, the author has no way to prioritise. They might spend an hour addressing a style suggestion while missing the critical security issue three comments down.

Severity can be communicated simply. Some teams use labels: “[Critical]”, “[Suggestion]”, “[Nit]”. Others use more descriptive prefixes: “Must fix before merge” versus “Consider for a follow-up.” The specific format matters less than consistency. When severity is consistently communicated, authors can triage review feedback efficiently.

4. Suggested fix. Identifying problems is useful. Suggesting solutions is more useful. A comment that says “this function is too long” leaves the author to figure out how to shorten it. A comment that says “this function is 80 lines with three distinct responsibilities; consider extracting the validation logic into a validateInput function and the formatting logic into formatResponse” gives the author a concrete starting point.

Suggested fixes do not need to be complete implementations. They can be a direction, an approach, or a reference to a similar pattern elsewhere in the codebase. The point is to move the conversation from “this is wrong” to “here is a way to make it better.”

5. Explanation of why. This is the component that transforms a review comment from feedback into teaching. Explaining why the issue matters gives the author context that applies beyond this single instance. If you explain that unbounded queries are a problem because they can exhaust memory under load, the author learns to watch for unbounded queries everywhere, not just in this one function.

The “why” also prevents the comment from feeling arbitrary. When a reviewer says “change this” without explanation, the author perceives it as a personal preference. When the reviewer explains the reasoning, the author can evaluate the logic independently and either agree (and learn) or disagree (and have a productive discussion about it).


Anti-patterns that undermine review

The flip side of good commenting is the set of patterns that make code review adversarial, unhelpful, or a waste of time. These anti-patterns are common, and they do real damage to team dynamics and code quality.

Vague criticism. “This feels wrong.” “I don't like this approach.” “This could be better.” These comments communicate nothing actionable. They tell the author that the reviewer has an opinion but do not share the reasoning. The author cannot address feedback they do not understand, so they either ignore it (causing frustration) or make random changes hoping to satisfy the reviewer (wasting time).

If you cannot articulate what is wrong, the feedback is not ready to share. Take a moment to identify the specific concern before writing the comment.

Personal preference masquerading as requirement. “I would have done this differently.” This is not a code review comment. It is an autobiography. The fact that the reviewer would have written the code differently does not mean the code is wrong. Unless the reviewer can explain why their preferred approach is objectively better – more readable, more performant, more maintainable, more consistent with the codebase's patterns – the comment is just noise.

Personal preferences are valid in style guides, where the team agrees on conventions in advance. They are not valid in code review, where the author has already written working code that may be perfectly acceptable in a different style.

Condescending tone. “Obviously this should be...” “Any experienced developer would know...” “This is a basic mistake.” These comments are destructive. They make the author feel attacked rather than helped, which means they stop being receptive to feedback – including the legitimate feedback buried under the condescension. Code review should be a collaborative process, not a performance evaluation.

If something is obvious, it should be easy to explain clearly and kindly. If it is a basic mistake, the author likely already feels embarrassed about it. Pointing out the mistake without the editorial commentary is both more effective and more respectful.

Drive-by comments. A reviewer who leaves a single comment on a 500-line PR has not reviewed the code. They have glanced at it, spotted one thing, and moved on. This creates the illusion of review without the substance. It also creates an asymmetry where the reviewer spends thirty seconds while the author spends hours responding.

Effective review requires engagement with the code as a whole. If you do not have time to review a PR properly, say so. A delayed thorough review is more valuable than an immediate shallow one.


How structured AI review models good practice

One of the underappreciated benefits of AI code review is that it demonstrates what structured, consistent feedback looks like. A well-designed AI review tool does not leave vague comments. It does not express personal preferences. It does not use condescending language. Every finding has a specific location, a clear description, a severity level, and an explanation.

This is not because AI is inherently better at communication. It is because the output format is designed to be structured. Location, description, severity, and explanation are built into the finding format. The AI cannot skip any of them because the format requires all of them.

Human reviewers can adopt the same discipline. Not by using the exact format that an AI tool uses, but by internalising the same principles: be specific, be clear, indicate severity, suggest a fix, and explain why.

A practical checklist for reviewers

Before posting a review comment, ask yourself these questions:

Can the author find the exact code I am referring to without searching? If not, add a specific location.

Would someone unfamiliar with my thought process understand what the problem is? If not, clarify the description.

Does the author know whether this is a blocking issue or a nice-to-have? If not, add a severity indication.

Have I given the author a starting point for how to fix it? If not, add a suggestion.

Would the author learn something applicable beyond this single instance? If not, add an explanation of why the issue matters.

This checklist takes ten seconds to run through mentally. It does not make reviews slower. It makes them more effective. And over time, it becomes automatic – the format becomes second nature, and the quality of review comments across the entire team improves.


Better comments, better outcomes

Code review is only as valuable as the feedback it produces. A review that leaves ten vague comments is less valuable than one that leaves three specific, well-explained observations. The number of comments is not the measure of thoroughness. The clarity and actionability of each comment is.

If your team's code review process feels adversarial, slow, or unproductive, start by looking at the comments. The patterns you find will almost certainly point to one or more of the anti-patterns described above. Fixing the comments fixes the process. And a process that produces clear, respectful, actionable feedback is one that developers will actually engage with – which is the entire point.


Limits and tradeoffs

  • It can miss context. Treat findings as prompts for investigation, not verdicts.
  • False positives happen. Plan a quick triage pass before you schedule work.
  • Privacy depends on your model setup. If you use a cloud model, relevant code is sent to that provider; local models can keep inference on your own hardware.
