14-day pilot structure

  1. Day 1-2: Select one representative repository with active maintenance pressure and known risk.
  2. Day 3-5: Run one full review and produce an HTML report for engineering leadership.
  3. Day 6-9: Triage top findings with senior engineers; classify false positives and true risk.
  4. Day 10-12: Run one focused fix session on approved issues in a non-critical branch.
  5. Day 13-14: Retrospective against scorecard and go/no-go decision.

Scorecard to use in decision meetings

  • Signal quality: accepted findings / total triaged findings.
  • Time impact: triage time per accepted issue.
  • Fix reliability: accepted fixes merged / proposed fixes.
  • Risk coverage: number of severe issues discovered outside normal PR review scope.
  • Adoption confidence: engineer feedback on workflow fit and trust.

Governance guardrails

  • Keep human approval mandatory for all fixes in pilot phase.
  • Use branch protection and standard CI checks before merge.
  • Document data flow from developer machine to chosen AI provider.
  • For strict environments, follow the air-gapped deployment path.
