How to Present Code Review Findings to Non-Technical Stakeholders

Your code review found 47 issues. Your CEO does not care about “inconsistent error handling in the middleware layer.” Here is how to translate findings into business language.

You ran a code review. The results are in. Forty-seven findings across security, architecture, performance, and maintainability categories. Each finding has a severity level, a file reference, and a description.

Now you need to present this to your CTO, your VP of Engineering, or your board. And here is the problem: the people who control the budget and the roadmap do not think in terms of files, modules, and error handling patterns. They think in terms of risk, cost, and velocity. If you present findings in engineering language, you will get polite nods and no action.

This article provides a practical approach to translating code review findings into a format that non-technical stakeholders can understand and act on.


Group findings by risk, not by file

The natural way to organise code review findings is by file or module. The finding is in auth/session.js, so it goes in the authentication group. But this structure means nothing to a stakeholder who has never opened the repository.

Instead, group findings by business risk category:

Security risk. Findings that could lead to data breaches, unauthorised access, or compliance violations. These are the findings that keep your CISO awake at night.

Reliability risk. Findings that could cause outages, data loss, or degraded performance under load. These affect uptime commitments and customer satisfaction.

Velocity risk. Findings that slow down the development team – inconsistent patterns, dead code, poor documentation, architectural complexity that makes changes harder. These affect time-to-market and developer productivity.

Compliance risk. Findings that could expose the organisation to regulatory issues – data handling practices, audit logging gaps, or patterns that conflict with industry requirements.

When you present “12 security findings, 8 reliability findings, 15 velocity findings, and 12 compliance findings,” stakeholders can immediately assess the risk landscape without understanding the technical details.


Translate severity into business impact

Code review tools typically categorise findings as critical, high, medium, or low severity. These labels are meaningful to engineers but abstract to stakeholders. Translate them into concrete business consequences.

Instead of “Critical: SQL injection vulnerability in user search endpoint,” say “An attacker could extract our entire customer database through the search feature. This is a data breach waiting to happen.”

Instead of “High: No rate limiting on API endpoints,” say “Our API can be overwhelmed by automated requests, causing an outage that affects all customers. We have no protection against this today.”

Instead of “Medium: Inconsistent error handling across modules,” say “When something goes wrong in production, our system behaves unpredictably. Some errors are logged, some are silent. Debugging production issues takes 3-5x longer than it should.”

The pattern is straightforward: describe what could happen, who is affected, and what the consequence is. Technical stakeholders want to know the root cause. Business stakeholders want to know the blast radius.


Use numbers that matter to the audience

Engineers measure code quality in findings, severity levels, and lines of code. Stakeholders measure value in time, money, and risk.

Convert your findings into metrics your audience cares about. If inconsistent error handling caused three production incidents last quarter, and each incident took 8 hours to resolve, that is 24 hours of senior engineering time spent on debugging that could have been prevented. At loaded cost, that is a quantifiable number.

If a security vulnerability is in a customer-facing endpoint, frame it in terms of the potential cost of a data breach – regulatory fines, customer notification costs, reputation damage.

If architectural complexity is slowing feature delivery, estimate the velocity impact. If every new feature takes 30% longer because developers have to navigate three different patterns for the same concern, that compounds across the entire roadmap.

You do not need precise numbers. Reasonable estimates are sufficient. The goal is to move the conversation from “we have technical debt” to “technical debt is costing us X hours per quarter and exposing us to Y risk.”


Show progress with before-and-after scans

One of the most powerful techniques for stakeholder communication is the before-and-after comparison. Run a code review, make improvements, then run the same review again. Present the delta.

“In January, our codebase had 47 findings: 5 critical, 12 high, 18 medium, and 12 low. After one quarter of targeted improvement, we now have 23 findings: 0 critical, 4 high, 11 medium, and 8 low. All critical security issues have been resolved.”

This is concrete, visual, and compelling. It shows that the investment in code quality is producing measurable results. Stakeholders understand trend lines. Showing that the number of critical findings went from 5 to 0 communicates progress more effectively than any technical explanation.

Tools that produce exportable reports make this particularly easy. An HTML report that stakeholders can open in their browser, without needing to install any developer tools, is the ideal format for leadership reviews.


Structure the presentation for action

A code review presentation to stakeholders should follow a simple structure:

1. The headline. Start with the single most important takeaway. Not a list of findings – a clear statement of the situation. “Our codebase has 5 security vulnerabilities that could result in a data breach, and 12 architectural issues that are slowing feature delivery by an estimated 25%.”

2. The risk summary. Present findings grouped by business risk category, with counts and brief descriptions in business language.

3. The recommended action. Propose a concrete plan. Quick wins that can be addressed this sprint. Strategic investments that need roadmap space. The estimated effort and the expected outcome.

4. The ask. Be explicit about what you need. Dedicated sprint time? Budget for a refactoring initiative? Approval to deprioritise a feature to address security issues? Stakeholders respond to clear asks, not open-ended problem descriptions.

5. The tracking mechanism. Explain how you will measure progress. Periodic rescans, trend reports, and specific targets. This transforms a one-time presentation into an ongoing programme with visibility.


Common mistakes to avoid

Do not present every finding. Forty-seven slides, one per finding, will lose your audience by slide five. Summarise, categorise, and highlight the most important items. The full report should be available as a reference document, not as the presentation itself.

Do not use engineering jargon without translation. “We need to refactor the middleware layer to implement consistent error propagation” means nothing to a stakeholder. “We need to fix how our system handles errors so that production issues are easier to diagnose and resolve” communicates the same idea in accessible language.

Do not present problems without solutions. A list of issues without a plan creates anxiety, not action. Always pair findings with recommendations, even if the recommendation is “we need two weeks to scope this properly.”

Do not wait for perfection. The first code review report does not need to be flawless. The goal is to establish a baseline, demonstrate the value of systematic review, and create a cadence for ongoing improvement. The second report, showing progress from the first, is where the real persuasion happens.


Limits and tradeoffs

  • It can miss context. Treat findings as prompts for investigation, not verdicts.
  • False positives happen. Plan a quick triage pass before you schedule work.
  • Privacy depends on your model setup. If you use a cloud model, relevant code is sent to that provider; local models can keep inference on your own hardware.
